Grant Cooke

Operating Intelligence advisor and operator

I help scaling organisations find and fix the execution failures sitting between people, process, technology and data.

What I do

I make complicated work usable.

My work sits in the gap between a leadership decision and the organisation's ability to carry it out.

That gap is rarely solved by another plan. It usually requires clearer ownership, a better route for decisions, less reporting noise, workflows that join up and technology that supports the way the business actually needs to operate.

Through Covalent Insights, I diagnose the operating system, identify the execution failures creating the greatest drag and help leadership implement the changes in a way the organisation can sustain.

The point of view

Growth exposes weak connections.

As organisations scale, they add capable people, specialist functions, software, governance and data. Each addition is reasonable. The problem is that the connections between them are rarely designed at the same pace.

That is when decisions slow down, ownership blurs, meetings multiply and reporting becomes a substitute for visibility.

I developed the Operating Intelligence position to describe and address that operating layer. It brings together the disciplines I have used across programme delivery, PMO, incident response, workflow design, data and AI environments, governance and organisational change.

Experience

Built inside environments where execution mattered.

Enterprise transition programmes

At AstraZeneca, I worked in senior project and PMO roles across major enterprise transition activity. This included leading the customer and site-services element, running daily escalation rhythms and helping maintain continuity across complex equipment, people and site dependencies. The programme maintained zero pipeline downtime.

Data Science and AI environments

I have worked inside complex Data Science and AI functions where technical work, legal requirements, governance and operational delivery have to move together. My role has included request management, Jira-based workflow, reporting, delivery rhythm and translating work between legal and technical stakeholders.

Public-sector incident response

At the Environment Agency, I worked in national flood incident response and coordinated with the RAF. That experience reinforced the importance of clear information, explicit ownership and operating rhythm when teams are working under real pressure.

Building Covalent Insights

I founded Covalent Insights to turn that operating experience into a repeatable methodology. The immediate business is advisory and implementation. The longer-term aim is to convert the method into scalable execution infrastructure, benchmark data and technology.

How I read a business

People, Process, Technology and Data.

People

Who owns the outcome, who can decide and where does success depend on individual heroics?

Process

How does work move, where does it wait and which controls genuinely improve the outcome?

Technology

Which tools support the operating model, which create new silos and where can AI remove useful friction?

Data

What does leadership need to know, can it trust the signal and does the information lead to action?

The value is in reading the interaction between the four rather than selling four separate services.

Professional standards

Practical delivery backed by recognised professional judgement.

Working principles

  • Evidence before assertion
  • Governance should improve decisions, not delay them
  • Simple and easy are not the same thing
  • Let builders build; stop putting them in meetings
  • Do not create dependence and call it account growth
  • If a process does not help work move, a decision happen or a requirement be met, challenge why it exists
Work with Grant

The usual starting point is a Diagnostic, not an open-ended day rate.

The Operating Intelligence Diagnostic establishes the evidence, the baseline and the five highest-value actions. The 90-Day Operating Reset is the structured implementation route where Covalent is asked to lead the changes.

I also support selected leadership teams through fractional operating and AI advisory, and speak on practical AI judgement, governance and the operating discipline required to make AI useful.
