Your details
24 questions across six dimensions.
Four statements per dimension. Rate each on the 1 to 5 scale above.
Dimension 1 · Decision velocity
- Important decisions have one clearly identified decision-maker.
- Teams know what evidence is required before a decision can be made.
- Decisions are made within a timeframe that matches their operational importance.
- Once a decision is made, it is recorded, communicated and converted into accountable action.
Dimension 2 · Ownership clarity
- Every significant outcome has one understood owner.
- Cross-functional work has clear accountability at each handoff.
- People can distinguish who owns the outcome from who contributes to it.
- When work stalls, it is clear who is responsible for resolving or escalating it.
Dimension 3 · Meeting effectiveness
- Recurring meetings have a clear purpose that could not be achieved more effectively another way.
- Meetings regularly produce decisions, resolved blockers or explicit commitments.
- The right people attend meetings, and people who do not need to be there are protected from them.
- Actions from meetings are owned, tracked and revisited until complete.
Dimension 4 · Workflow coherence
- Work moves predictably between teams without relying on individual memory or repeated chasing.
- The organisation has a clear source of truth for important work.
- Handoffs, approvals and escalation routes are understood and proportionate to the risk.
- The same information is not repeatedly re-entered or reformatted across different systems and reports.
Dimension 5 · Reporting value
- Leadership trusts the accuracy and definitions behind operational reporting.
- Reporting makes risk and delay visible early enough to change the outcome.
- Reports distinguish progress and outcomes from activity and volume.
- Every significant report or dashboard is connected to a decision, action or governance purpose.
Dimension 6 · AI readiness
- The organisation has identified specific business problems where AI could create measurable value.
- The workflows being considered for AI or automation are understood and reasonably stable.
- There is clear ownership for AI use, risk, data access and outcome measurement.
- Leaders and teams understand how AI should support judgement rather than bypass accountability.
Three tiers, scored out of 100.
Fragile operating system
Work is getting done, but the system relies too heavily on chasing, personal judgement and individual effort. The operating design is making good work harder to coordinate than it should be.
Functional, with structural drag
Enough discipline to keep work moving, but coordination is inconsistent. Some teams have effective local systems while the wider operating model still creates delay or unreliable visibility.
High-performing operating system
Operating discipline stronger than most organisations completing this assessment. The priority is to protect the system as the business scales, especially in the lowest-scoring dimension.
Scoring: sum all 24 answers (max 120), then (raw ÷ 120) × 100 for the overall score. Each dimension is (its four answers ÷ 20) × 100. The weakest dimension is the lowest score, with ties broken in favour of ownership clarity, then decision velocity, then workflow coherence.
Turn a self-assessment into an evidence-based baseline.
The Operating Intelligence Diagnostic tests the picture against interviews, artefacts and observed evidence, then gives you five priority actions and a 90-day route forward.
